Something goes wrong with outbound. Replies drop. Meetings dry up. The pipeline looks thin.
And the instinct — almost universally — is to fix the sequence.
Change the subject line. Add a step 4. Try a LinkedIn touch. Move the follow-up from day 5 to day 3. Test a new opener. Shorten the email. Lengthen the email.
All of this is real work. It feels productive. And it almost never fixes the actual problem.
Because the sequence isn't broken. The hypothesis is.
What a hypothesis actually is
Every piece of outbound is built on a set of assumptions, whether you've made them explicit or not:
This persona has this problem
This trigger makes it urgent right now
This consequence is what they actually care about
This offer is something they'd want to act on
This framing will resonate with how they see their world
That's your hypothesis. And when outbound doesn't work, it's almost always because one of those assumptions is wrong — not because your follow-up cadence is off by two days.
Most teams never articulate the hypothesis. They just build the sequence. So when it fails, they have nothing to debug — they can only tinker.
Why the sequence gets blamed instead
Sequences are visible. Hypotheses are not.
You can see that you sent five emails and got two replies. You cannot as easily see that your framing assumed a pain that your buyers have already accepted and stopped fighting.
Sequences are also easier to change. Swap a subject line. Add a touchpoint. That's an afternoon's work. Rebuilding your understanding of what your buyer actually believes — and why your message isn't challenging it — takes real thinking.
So teams default to the sequence. They iterate on the delivery mechanism while the message stays broken. And they call it A/B testing.
The three most common broken hypotheses
The wrong pain. You're messaging around a problem your buyers acknowledge but don't prioritise. They nod at it in conversation. They don't budget for it. Your sequence can be perfect and it won't move them — because you're selling urgency around something they've made peace with.
Signs: replies that say "not a priority right now" or no replies at all from an otherwise well-targeted list.
The wrong trigger. You're reaching the right persona but at the wrong moment. The message would land six months from now. Today they have no reason to care. No trigger has fired. No pressure has built. You're asking them to create urgency that doesn't exist yet.
Signs: polite deferral. "Reach out in Q3." "We're heads down right now." "Let's reconnect after the new year."
The wrong frame. Your message describes the problem in your language, not theirs. The pain is real — but the way you've named it doesn't match how they experience it. It slides past them not because they don't have the problem, but because they don't recognise it in the words you've used.
Signs: very low open-to-reply conversion. People open. Nobody responds.
What a real hypothesis looks like
Before you build any sequence, write this down:
Who: [specific persona + specific company stage or type] Trigger: [what has to be true in their world right now for this to matter] Pain: [the first-order problem they're experiencing] Consequence: [the second-order cost that makes it urgent] Offer: [what we're asking them to do and why it's low-risk] Assumption most likely to be wrong: [the part of this we're least sure about]
That last line is the most important one. It tells you what to test first.
If you can't write this down before you build the sequence, you're not ready to build the sequence.
How to test the hypothesis — not the sequence
A real GTM experiment changes one variable and holds everything else constant.
Not: "Let's try a different subject line on the same list with the same message." Yes: "Let's test whether this trigger produces better signal than that trigger, with the same message to the same persona type."
The variables worth testing, in order of importance:
The trigger — is this the right moment?
The pain — is this the right problem?
The persona — is this the right person at this company?
The consequence — is this the right stakes?
The offer — is this the right ask?
Subject lines, send times, email length — these are downstream. Test them only after the hypothesis holds.
Reading failure as feedback
Every outbound result is data — but only if you know what hypothesis you were testing.
No reply from a well-targeted list: your trigger or framing is off. "Not interested" with no reason given: you didn't disrupt their mental model. "Already have something for this": your differentiation didn't land before they categorised you. "Reach out later": right pain, wrong moment — your trigger timing is off. "Can you send me more info?": interest without urgency — your consequence framing is weak.
None of this feedback is useful if you weren't tracking what you assumed in the first place.
The weekly practice
Once a week, before you change anything in your sequences, answer two questions:
What was the hypothesis we were testing? What did the results tell us about which assumption was wrong?
If you can't answer the first question, you weren't running an experiment. You were running activity. If you can't answer the second, you're not learning. You're accumulating sends.
The teams that compound in outbound aren't the ones with the best sequences. They're the ones who get smarter about their assumptions faster than everyone else.
